How AI Tools Are Changing Product Development
The biggest shift is not that AI writes code. It is that the people closest to the problem can now build the solution.
Last October, I was sitting in a sprint planning meeting when one of our product managers, Priya, casually mentioned she had built something over the weekend. She pulled up a working internal tool — a dashboard that aggregated customer feedback from three different sources and flagged patterns using simple keyword matching. It was not production-ready. The styling was rough. But it worked, and it demonstrated exactly the feature she had been trying to describe in tickets for the past two sprints. She had built it in an afternoon using GitHub Copilot. That moment changed how I think about who builds software and what "development" actually means on a product team.
The Copilot Shift
For years, code autocomplete was a convenience. It saved you from typing out boilerplate, suggested variable names, and occasionally surprised you with a useful snippet. It did not fundamentally change how teams built products.
GitHub Copilot changed that calculus. When it moved from autocomplete to genuine co-authoring — generating entire functions from natural language comments, scaffolding API integrations from a description, producing working test cases from a prompt — it crossed a threshold. The tool was no longer just helping engineers type faster. It was helping people who understood problems translate that understanding directly into working software.
This is the shift that matters. Not that AI writes code. That the distance between "I know what this should do" and "here is a working version" has collapsed. For product teams, that changes everything.
A Concrete Example: ProjectFlow
Let me make this tangible with a fictional but representative example drawn from patterns I have seen across multiple teams.
ProjectFlow is a mid-size B2B SaaS company with a product team of twelve — two product managers, three designers, and seven engineers. They needed to ship a new workflow automation feature that let customers define conditional rules for task routing.
In the old model, the PMs would spend two weeks writing detailed specs. The designers would produce mockups over another week. The engineers would estimate, plan, and begin building. From idea to working feature: eight to ten weeks.
Here is what happened instead. The lead PM used Copilot to build a rough but functional prototype of the rule-builder interface in three days. It was a React component with hard-coded data, but it was interactive. Customers could click through it. The designer used Cursor — an emerging AI-native code editor — to iterate on the styling and layout directly in code rather than producing static mockups that would need to be reinterpreted. The senior engineer focused on the backend architecture, data model, and integration points, reviewing the PM and designer contributions for correctness and maintainability.
They shipped the feature in three and a half weeks. Not because AI wrote all the code. Because AI allowed each person to contribute at the level of their expertise without waiting in a sequential handoff chain.
What Changes for Product Managers
In my experience, the most immediate impact of AI coding tools is on the product management role. Here is what I am seeing.
PMs can now prototype. Not all of them will, and not all of them should. But the ones who lean in can build working demonstrations of their ideas instead of writing documents that describe them. A prototype resolves ambiguity in ways that a spec never can. When a PM shows an engineer a working version — even a rough one — the conversation shifts from "what do you mean?" to "here is how we make this production-ready."
Validation cycles compress. When you can build a throwaway prototype in a day, you can put it in front of customers by end of week. The feedback loop that used to take a full sprint now takes days. What I have found is that this speed advantage compounds. Teams that prototype fast learn fast, and teams that learn fast build the right things more often.
The spec becomes a conversation starter, not a contract. I have seen PMs at three different organizations shift from writing forty-page product requirement documents to writing short briefs accompanied by working prototypes. The prototype is not the final product. It is a shared reference point that makes every subsequent conversation more productive.
What Changes for Engineering Teams
If AI tools are expanding who can write code, what does that mean for the people whose job has always been writing code?
In my observation, the best engineering teams are not threatened by this shift. They are relieved by it. Here is why.
Less time on boilerplate, more time on architecture. Engineers I work with report that Copilot handles the tedious parts — writing CRUD endpoints, generating test scaffolding, producing data transformation functions — freeing them to focus on system design, performance optimization, and the genuinely hard problems that require deep technical judgment.
The review role becomes more important. When more people on the team are producing code — including PMs and designers using AI tools — the engineering team becomes the quality gate. Code review, architecture review, and security review all increase in importance. What I have found is that senior engineers who embrace this shift become more valuable, not less. They are the ones who can look at a Copilot-generated prototype and say, "this approach will not scale past ten thousand users, here is what we need to change."
Team structure evolves. I expect we will see more integrated product teams where the boundaries between PM, design, and engineering become more fluid. Not because roles disappear, but because the tools allow each role to participate in building, not just specifying. The engineer remains the person responsible for production-quality code. But the inputs they receive are richer, more concrete, and more testable than a written spec ever was.
The New Risk: Speed Without Judgment
I want to be direct about the risks, because I think the optimism around AI coding tools sometimes glosses over real concerns.
Moving fast is not the same as moving right. When a PM can prototype in a day, there is a temptation to skip the thinking that should precede building. Do we understand the problem well enough? Have we talked to enough customers? Is this the right feature to build, or just the easiest one to demonstrate?
Quality and security still need human oversight. AI-generated code can be functional and simultaneously fragile. It may handle the happy path beautifully and fail on edge cases. It may introduce security vulnerabilities that look correct to a non-engineer reviewing the output. In my experience, the teams that succeed with AI tools are the ones that increase their investment in review and testing, not decrease it.
Maintainability is a long game. A prototype that works is not the same as a codebase that can be maintained, extended, and debugged by a team over two years. The code that Copilot generates is often adequate for demonstrating an idea and inadequate for running a production system. Knowing the difference — and knowing when to rewrite rather than ship — is a judgment call that AI tools cannot make for you.
What I Am Watching
Several tools and trends are worth paying attention to as this space evolves.
GitHub Copilot remains the most mature AI coding assistant and continues to improve. Its integration with the broader GitHub ecosystem — pull requests, code review, issue tracking — gives it a structural advantage that newer tools will need to match.
Cursor is the most interesting new entrant I have seen. As an AI-native code editor built from the ground up around language model integration, it is exploring interaction patterns that bolt-on tools like Copilot cannot easily replicate. I am particularly watching how it handles multi-file editing and codebase-aware suggestions.
Replit is taking a different approach entirely, combining AI code generation with instant deployment. For prototyping and internal tools, the ability to go from idea to running application without managing infrastructure is compelling. I expect this pattern — AI generation plus instant hosting — to become standard.
The broader trend I am tracking is the move toward agentic coding — AI systems that do not just suggest code line by line but take on larger tasks autonomously. We are in the early stages of this. Today, you prompt Copilot and it suggests a function. Tomorrow, you may describe a feature and an AI agent writes the code, creates the tests, opens the pull request, and explains its design choices. That shift will be far more disruptive than anything we have seen so far.
Where This Is Heading
I do not think AI coding tools will replace engineers. I have seen this pattern before in my career — new tools expand who can participate in building, which increases the total amount of building that gets done, which increases demand for the people who can build well.
What I do think is that the product development process is being reorganized around a simple insight: the people closest to the problem — the PM who talks to customers every day, the designer who understands the workflow, the domain expert who knows the edge cases — can now participate in building the solution directly. Not as a replacement for engineering expertise, but as a complement to it.
The teams that figure out how to harness this will ship better products faster. The teams that resist it will find themselves outpaced by competitors who did not.
